How a Florida Real Estate Agent Runs His Entire Business on OpenClaw

Fahim Zaman·January 13, 2026·5 min read

Nafees Zaman runs AgentNaf, a Central Florida real estate practice built around two core niches: FHA-qualified buyers and families relocating from high-cost states like New York and California. Like most solo agents, his biggest constraint is not leads. It is bandwidth. Showings, contract negotiations, lender calls, and MLS monitoring compete for the same hours. Here is what changed when we installed OpenClaw for his business.

What Was The Problem Before The Install?

Three bottlenecks kept showing up in our scoping conversations with Nafees.

First, MLS alerts were arriving too slow. By the time a new listing in Orlando or Winter Garden hit his inbox, buyers he had qualified weeks earlier had already seen it from other agents. The gap between listing and his first text was often 4 to 6 hours.

Second, relocation leads required heavy handholding. A family moving from Brooklyn to Kissimmee has 40 questions. School districts, commute times, property tax differences, closing cost explanations, utility setup. Nafees was personally answering every one, often the same questions in different conversations.

Third, follow-up chasing was falling through cracks. FHA qualifier leads come in through his funnel, answer the quiz, and then need follow-up. When he was in back-to-back showings, leads sat for 12 to 24 hours before getting a reply. That is exactly long enough for competitors to swoop in.

What OpenClaw Handles Now

The install for Nafees configured four core skills on his Mac Mini in his home office.

MLS watch. OpenClaw polls MLS for each of his qualified buyers. The moment a new listing matches a buyer's price range, area, and bedroom count, it drafts an intro text in Nafees's voice and sends it. Median time from listing to buyer text dropped from 4 hours to under 90 seconds.

Relocation FAQ responses. Nafees spent two hours walking OpenClaw through every question he had ever answered about NY-to-FL and CA-to-FL moves. Now when a relocation lead asks about closing costs or school districts over text, OpenClaw drafts the answer. Nafees reviews and sends. Response time dropped from hours to minutes.

FHA qualifier follow-up. Every lead that completes his FHA quiz gets a tailored SMS follow-up within 90 seconds. OpenClaw pulls the quiz answers, drafts a personalized reply, and books a call on Nafees's calendar when they are ready.

End-of-day summary. Every night at 7pm, OpenClaw sends a Telegram message summarizing the day: how many MLS alerts were sent, how many relocation leads replied, which FHA leads need a follow-up call tomorrow. Nafees reads it while cooking dinner.

Why A Mac Mini, Not A Cloud Tool?

Nafees deals with client financial data, social security numbers, and income verification documents for FHA applications. Sending that through a cloud AI tool would be a compliance problem even if it was not a privacy problem. The Mac Mini runs in his home office. Nothing leaves his house unless he explicitly configures a connection to a cloud model.

For his FHA workflows, we configured a local-only model so sensitive documents never hit an external API. For his MLS watch and general messaging, we let OpenClaw call Claude because the quality benefit is worth it and no sensitive data is involved.

What It Costs Compared To The Alternatives

Before OpenClaw, Nafees was evaluating two other options.

Option one was a real estate CRM at $289 per month with MLS integration and text automation. Annual cost: $3,468. Required all his data to live in their cloud.

Option two was hiring a part-time virtual assistant at $20 per hour, 15 hours per week. Annual cost: $15,600. Still required training, management, and time off coverage.

OpenClaw was a one-time install plus a $599 Mac Mini. Total first-year cost is far below either alternative. More importantly, he owns the system outright. No monthly retainer. No subscription that can increase in price.

What Happened To His Business

The first six weeks after install showed up in three numbers.

MLS-to-buyer response time: under 90 seconds, down from 4 to 6 hours. Nafees started winning showing requests he used to lose.

Relocation lead reply time: under 5 minutes, down from 2 to 8 hours. His close rate on relocation leads increased measurably in the 60 day window.

FHA qualifier follow-through: 100 percent of quiz completions get a reply within 90 seconds. None sit untouched.

Nafees has not cancelled his CRM because it plays a different role (transaction management). But he did cancel his search for a virtual assistant. OpenClaw is doing the work he would have paid for and then some.

Is This Replicable For Other Agents?

Yes, with the caveat that the skills have to match the agent's niche. A listing agent focused on luxury Miami Beach condos needs different skills than a buyer's agent specializing in FHA. A commercial broker needs a third configuration entirely.

Every install we complete starts with a 30-minute scoping conversation about what the agent actually does every day, where the bottlenecks are, and what tasks are eating time that should be going to clients. Then we configure OpenClaw to fit exactly that workflow.
